The AI Gold Rush in Legal: Who’s Actually Striking Gold?

stack of gold bars

In the bustling halls of Legal Week NYC, one topic dominated every conversation, panel, and vendor booth: artificial intelligence. As I navigated through three packed vendor halls and back-to-back sessions, a clear message emerged – the AI gold rush in legal is officially on. But beneath the hype and investment frenzy lies a crucial question: who's actually striking gold?

Follow the Money, But Look Deeper

The numbers speak volumes. According to Crunchbase data, nearly 79% of all legal-related startup investment since 2024 – a staggering $2.2 billion – has flowed into companies with AI capabilities. The industry has embraced the mantra that's now echoing through law firm hallways:

"AI won’t replace attorneys, but they will be replaced by attorneys who use AI."

Ironically, just like the original Gold Rush where those selling picks, shovels, and supplies often profited more reliably than the miners themselves, today's AI vendors may be the ones truly capitalizing on the frenzy. While they're reaping predictable rewards from selling solutions, many law firms are still panning for value.

Why The "Easy Button" Is Not The Solution

Many attorneys are searching for an "easy button" – a simple solution that magically transforms their practice. However, that is not the answer to striking gold. When everyone has access to the same easy button, where's the competitive advantage? To be clear, the point here is not to make things unnecessarily difficult; ease of use remains important.

However, if pressing a button is all it takes, anyone can press the button and get the same outcome. True differentiation comes from what you do beyond the button – how you integrate and customize or build upon the foundational technology in ways others haven't figured out yet. It is the experience you provide your clients with that will matter.

Easier said than done. The implementation landscape is complex for three key reasons:

  1. Technology and industry evolution is breakneck – making today's cutting-edge solution tomorrow's table stakes
  2. Platform expansion creates frustrating overlap – law firms find themselves paying for upgrades they don't need
  3. GenAI's ultimate capabilities remain unknown – without a clear end-goal, strategic road-mapping becomes challenging

The Three Levels of AI Implementation

At Organizing4Innovation, we see three distinct levels that separate the leaders from the followers:

  1. Buying technology – The entry-level step most firms have taken
  2. Using technology effectively – Where many are currently struggling
  3. Creating competitive edge – The ultimate goal that few have reached

As one client pointedly observed at Legal Week: "Not many firms seem to be implementing Agentic Workflows yet." This was particularly striking because Agentic Workflows – the thoughtful orchestration of human and AI capabilities – is precisely where competitive advantage lives.

The silence around this topic at Legal Week was telling. Perhaps those who've figured it out are keeping quiet precisely because that's where their edge resides. More likely, this is the next frontier that firms are still trying to figure out.

Where things get stuck

Through conversations with in-house leaders and innovation executives, it was clear where many firms are currently stuck. They are currently struggling with buying and using the technology and have not been able to come around to create that competitive edge because:

  • Directionless pilots abound – Innovation leaders are pleading: "If you're going to pilot with us, help us pilot well. Know our roadmap and help us look good."
  • Bad demos create reputational damage – Especially when innovation teams serve as gatekeepers
  • Strong partnerships transcend transactions – They're built on shared goals, honest dialogue, and mutual support through organizational complexity
  • Corporate legal teams value relationships over tools – Despite budget pressures, they aren't looking to replace outside counsel but to work more effectively with trusted partners

A Chief Innovation Officer from a major law firm put it bluntly for all legal tech vendors: "Don't bring us a generic playbook. Build relationships. Present in forums. I want you to be successful but not at my expense."

The Human Element: Where Real Innovation Happens

A standout panel on building legal innovation teams, provided valuable insights in what does work (and what doesn't). Success does not come from a list of software recommendations but from insights about people and processes:

  • Innovation requires intentionality, not necessarily scale
  • Change management is the real challenge – As Joan Holman noted, "You can't only focus on the idea. Success means turning that idea into day-to-day practice."
  • Engagement outweighs technology – Emily Rushing's behavioral science background enabled her to get 300 participants involved in a pilot by making it safe to participate and by putting recognition at the core
  • Success metrics aren't always quantifiable – Sometimes fewer complaints or improved sentiment tells you more than dashboards or financial metrics

The most sobering admission came from Emily: "We built something beautiful but forgot to promote it. So, while it was great, it remained unused. People are not going to use a new solution just because it is available."

Who’s Winning the AI Gold Rush?

The legal AI gold rush is underway, but the winners won’t be the firms with the flashiest tools. The winners will be the ones who master Agentic Workflows and turn change into a competitive edge.

That’s why we created the ΔX Approach - a practical framework to help firms turn GenAI ambition into outcomes. It supports GenAI champions with building momentum, driving adoption, and delivering measurable impact from AI initiatives.
